Thank you to the<b> first 631 subscribers<\/b> who have placed their trust in me. <\/p>\n<p>This week, a lawyer with 40 years&#8217; experience asked me this question: <strong><em>&#8220;Do I (really) need to get into AI?&#8221;<\/em><\/strong><\/p>\n<p>The word &#8220;really&#8221; is revealing. It expresses both weariness in the face of constant injunctions to innovate and legitimate skepticism: beyond the media hype, <strong>what real gain can be made from AI with an already established career?<\/strong> <\/p>\n<p>I couldn&#8217;t settle for a simple &#8220;yes&#8221;. I answered with a question: &#8220;How much longer do you want to stay active? We&#8217;ll meet again at the end of the summer to discuss it.  <\/p>\n<p>But this question has never left me. And the answer I&#8217;m going to share with you is inspired by a maxim of<strong><a href=\"https:\/\/fr.wikipedia.org\/wiki\/Hillel_Hazaken\" rel=\"noopener\">Hillel the Elder<\/a>, a great sage of Judaism from the 1st century BC<\/strong>: <\/p>\n<p>&#8220;If I&#8217;m not for myself, who will be?<\/p>\n<p>If I am only for myself, what am I?<\/p>\n<p>And if not now, when?&#8221;<\/p>\n<p><strong>In this issue :<\/strong><\/p>\n<ul>\n<li><b>Getting to grips with AI: <\/b>three questions applied to professional AI<\/li>\n<li><b>The trap to avoid:<\/b> An exclusive study; MIT\/Wharton\/Harvard that reveals why letting juniors train seniors in AI can lead to failure;<\/li>\n<li><strong>The AI tool to test:<\/strong> An indispensable tool for avoiding &#8220;false information&#8221; from AI.<\/li>\n<\/ul>\n<p>Finally, I&#8217;m not going to mention the hot topic of the week, namely <strong>the release of GPT-5<\/strong>, <a href=\"https:\/\/openai.com\/fr-FR\/index\/gpt-5-new-era-of-work\/\" style=\"background-color: rgb(255, 255, 255);\" rel=\"noopener\">Open AI&#8217;s long-awaited new model<\/a>. Comments are pouring in at the moment. I&#8217;d rather share with you my own experience, with a bit more hindsight.  <\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-6154f69 elementor-widget elementor-widget-text-editor\" data-id=\"6154f69\" data-element_type=\"widget\" data-e-type=\"widget\" data-settings=\"{&quot;ekit_we_effect_on&quot;:&quot;none&quot;}\" data-widget_type=\"text-editor.default\">\n\t\t\t\t\t\t\t\t\t<h2><b>The wise man&#8217;s first question: &#8220;If I am not for myself, who will be?&#8221;<\/b><\/h2><p><i><span style=\"font-weight: 400;\">Or why no one can learn AI for you<\/span><\/i><\/p><h3><b>Ancient wisdom applied to modern AI<\/b><\/h3><p><span style=\"font-weight: 400;\">Hillel the Elder asked this question 2,000 years ago. Applied to AI, it becomes :   <\/span><b>no one is going to adopt AI for you.<\/b><\/p><p><span style=\"font-weight: 400;\">Not your partner, not your assistant, not the trainee &#8220;who knows about computers&#8221;.<\/span><\/p><p><span style=\"font-weight: 400;\">Here&#8217;s a fact to consider: AI is transforming the very nature of intellectual work. Delegating this transformation means accepting to become a spectator of your own profession. <\/span><\/p><p><b>The three lessons that <\/b><b><i>you alone <\/i><\/b><b>must do:<\/b><\/p><ol><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Identify where AI excels in your business<\/b><span style=\"font-weight: 400;\"> Without sufficient knowledge, you&#8217;ll be operating in a blind spot and won&#8217;t be able to draw the right conclusions;<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Recognize the limits of AI to avoid costly mistakes<\/b><span style=\"font-weight: 400;\"> The Harvard-BCG study shared in the first edition proves it: when you go beyond the capabilities of AI, performance drops by 19 points.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Develop your own operating reflexes<\/b><span style=\"font-weight: 400;\">  Skill and intuition are not transmitted. They are developed through practice. <\/span><\/li><\/ol><p><b>The classic mistake?<\/b><span style=\"font-weight: 400;\">  Waiting for &#8220;someone else&#8221; to test, build the team and then explain. Meanwhile, your competitors are months ahead of you. <\/span><\/p><h2><b>The wise man&#8217;s second question: &#8220;If I am only for myself, what am I?&#8221;<\/b><\/h2><p><i><b>Or why AI&#8217;s solitary approach sabotages collective performance  <\/b><\/i><\/p><p><span style=\"font-weight: 400;\">Hillel&#8217;s second question questions our collective responsibility. L <\/span><b>ndividual adoption of AI is necessary, but dangerously insufficient.<\/b><span style=\"font-weight: 400;\"> <\/span><\/p><p><span style=\"font-weight: 400;\">Using ChatGPT on the sly? You&#8217;re choosing temporary personal gain over lasting organizational performance. <\/span><\/p><h3><b>The 3 levels of AI impact<\/b><\/h3><p><span style=\"font-weight: 400;\">Hillel&#8217;s wisdom teaches us to think beyond ourselves. AI generates ripples that reach wider and wider levels. We need to think in concentric circles: team, customer, company.  <\/span><\/p><h3><b>First level: Your team<\/b><\/h3><p><span style=\"font-weight: 400;\">The real gains lie in :<\/span><\/p><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Defining and disseminating shared best practices<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Creating hybrid human-IA processes<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Sharing learning AND failures<\/span><\/li><\/ul><p><b>Case in point:<\/b><span style=\"font-weight: 400;\">  An AI-savvy associate can revolutionize contract drafting. But if he keeps his   <\/span><i><span style=\"font-weight: 400;\">prompt<\/span><\/i><span style=\"font-weight: 400;\">  secrets, the firm remains vulnerable. What happens if it leaves? How do you train new employees?  <\/span><\/p><h3><b>Second level: your customers<\/b><\/h3><p><span style=\"font-weight: 400;\">Make no mistake: your customers are also experimenting with ChatGPT. They&#8217;re wondering whether they should use you or AI for certain needs. <\/span><\/p><p><span style=\"font-weight: 400;\">Sooner or later, they will judge whether your technological choices really serve their interests, or only yours.<\/span><\/p><p><b>The key question:<\/b><span style=\"font-weight: 400;\"> &#8220;How do my AI choices really serve my customers?&#8221; rather than &#8220;Should I adopt AI?&#8221;.<\/span><\/p><h3><b>Third level: your profession<\/b><\/h3><p><span style=\"font-weight: 400;\">Every professional who masters AI is helping to shape the future of his or her sector:<\/span><\/p><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Collective education<\/b><span style=\"font-weight: 400;\"> : You become an example for your peers<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Responsible innovation<\/b><span style=\"font-weight: 400;\"> : Your use helps redefine standards and possibilities in your profession<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Just transition<\/b><span style=\"font-weight: 400;\">  AI is not neutral. The way you act can contribute to bridging inequalities or widening them.   <\/span><\/li><\/ul><h3><b>Cross-functional issues<\/b><\/h3><p><span style=\"font-weight: 400;\">Certain questions cross all circles:<\/span><\/p><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">How can we develop the jobs of employees whose tasks are automated?<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">How can we ensure that AI reinforces human expertise rather than replacing it?<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">What is the environmental impact of your use of AI?<\/span><\/li><\/ul><p><b>The &#8220;selfish&#8221; vs. &#8220;systemic&#8221; approach:<\/b><span style=\"font-weight: 400;\"> To limit oneself to the first circle is to miss the transformative potential of AI. <\/span> <\/p><p><span style=\"font-weight: 400;\">Thinking in concentric circles means helping to build a professional future that is both more efficient and more humane.<\/span><\/p><h2><b>The wise man&#8217;s third question: &#8220;And if not now, when?&#8221;<\/b><\/h2><p><i><b>Or the implacable calculation of lost time<\/b><\/i><\/p><p><span style=\"font-weight: 400;\">Hillel&#8217;s final question asks <\/span><b>the right time to act.<\/b><span style=\"font-weight: 400;\">  Hillel teaches us that the optimal moment is not &#8220;later&#8221;. Applied to AI: the time is now. <\/span><\/p><p><span style=\"font-weight: 400;\">Unlike previous technological revolutions, AI does not require colossal investments on the part of users. For \u20ac20\/month, you get access to ChatGPT Plus. For \u20ac200\/month, access to the most advanced tools.  <\/span><\/p><p><span style=\"font-weight: 400;\">The real cost? Learning time. And you&#8217;ll never make up for that time.  <\/span><\/p><p><span style=\"font-weight: 400;\">The adoption curve: we&#8217;re still in the early adopter phase. This window is closing. Soon, mastering AI will be a prerequisite, not an advantage.  <\/span><\/p><p><span style=\"font-weight: 400;\">For our lawyer with 40 years&#8217; experience: in a few years&#8217; time, clients will be comparing his efficiency with that of colleagues with legal experience and AI skills. Forty years&#8217; expertise will remain an asset, but will no longer compensate for a 40% gap in productivity. <\/span><\/p><p><b>The expertise trap:<\/b><span style=\"font-weight: 400;\">  The more expert you are, the more you have the illusion that your advantage is sustainable. But AI doesn&#8217;t replace expertise, it multiplies it. As a result, your less experienced but AI-trained competitors will quickly catch up with your lead.  <\/span><\/p><h3><span style=\"font-weight: 400;\">The optimal moment according to ancient wisdom<\/span><\/h3><p><span style=\"font-weight: 400;\">Hillel teaches us that the optimal time is not &#8220;later&#8221;. Applied to AI: it&#8217;s now. <\/span><\/p><p><span style=\"font-weight: 400;\">Not because it&#8217;s urgent, but because it&#8217;s optimal:<\/span><\/p><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">You can still learn with peace of mind<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">You can experiment without customer pressure<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">You can influence the standards of your profession<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">You can build your team gradually<\/span><\/li><\/ul><p><span style=\"font-weight: 400;\">In 18 months&#8217; time, this serenity will be gone.<\/span><\/p><h2><span style=\"font-weight: 400;\">The real question inspired by Hillel<\/span><\/h2><p><span style=\"font-weight: 400;\">The wise man&#8217;s three questions transform our lawyer&#8217;s dilemma. It&#8217;s no longer &#8220;Do I really need AI?   <\/span><b>&#8220;How am I going to integrate AI to reinforce who I already am and who I want to become?&#8221;.<\/b><\/p><p><span style=\"font-weight: 400;\">That seems to me a better question. It&#8217;s up to you to answer it. <\/span><\/p><h2><strong>MIT\/Wharton\/Harvard study: when juniors train seniors in AI, the firm risks<\/strong> learning failure<\/h2><p><span style=\"font-weight: 400;\">Researchers from MIT, Wharton and Harvard have published an article entitled <\/span><i><a href=\"https:\/\/www.hbs.edu\/ris\/Publication%20Files\/Novice-risk-work--How-juniors-coaching-seniors-on-emerging_2025_Information-_390902d0-017e-4111-9824-71e4eab5bef0.pdf\" rel=\"noopener\">Novice risk work: How juniors coaching seniors on emerging technologies such as generative AI can lead to learning failures<\/a>. <\/i> <\/p><p>This qualitative study involved 78 junior consultants from the Boston Consulting Group (BCG).  <\/p><p><b>Objective:<\/b><span style=\"font-weight: 400;\"> To understand how juniors, often perceived as the &#8220;natural trainers&#8221; of new technologies, manage the risks associated with generative AI (GPT-4) and what the implications are for an organization.<\/span><\/p><p><span style=\"font-weight: 400;\">The researchers interviewed these consultants immediately after their first use of GPT-4 in an experimental setting. They then compared the risk management strategies proposed by these &#8220;novices&#8221; with those recommended by AI experts at the same time. <\/span><\/p><h3><b>The reverse coaching paradox<\/b><\/h3><p><span style=\"font-weight: 400;\">Traditionally, juniors are more comfortable with new technologies and end up training their elders. The consultants in the study confirmed this: they expected to have to teach their managers how to use AI. <\/span><\/p><p><span style=\"font-weight: 400;\">But the study reveals an unexpected obstacle. The main obstacle is not resistance to change or the ego of senior citizens, but rather the   <\/span><b>new risks<\/b><span style=\"font-weight: 400;\">  AI&#8217;s impact on the quality and reliability of work. The juniors identified four major fears among their managers: <\/span><\/p><ol><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Risk of inaccuracy:<\/b><span style=\"font-weight: 400;\"> AI can produce false or &#8220;hallucinated&#8221; information.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Risk of opacity:<\/b><span style=\"font-weight: 400;\"> AI is a &#8220;black box&#8221; and it becomes impossible to explain the reasoning behind a result.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Risk of decontextualization:<\/b><span style=\"font-weight: 400;\"> The solution produced may be generic and not take into account the specific context of a customer or case.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Risk of complacency:<\/b><span style=\"font-weight: 400;\"> Users may put blind trust in the tool without checking or exercising critical thinking.<\/span><\/li><\/ol><h3><b>Novice Risk Work: the source of failure<\/b><\/h3>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-c3baf78 elementor-widget elementor-widget-image\" data-id=\"c3baf78\" data-element_type=\"widget\" data-e-type=\"widget\" data-settings=\"{&quot;ekit_we_effect_on&quot;:&quot;none&quot;}\" data-widget_type=\"image.default\">\n\t\t\t\t\t\t\t\t\t\t\t\t\t\t\t<img fetchpriority=\"high\" decoding=\"async\" width=\"800\" height=\"812\" src=\"https:\/\/lecercle.ai\/wp-content\/uploads\/2025\/08\/Novice-Risk-Work-1009x1024.png\" class=\"attachment-large size-large wp-image-18648\" alt=\"\" srcset=\"https:\/\/lecercle.ai\/wp-content\/uploads\/2025\/08\/Novice-Risk-Work-1009x1024.png 1009w, https:\/\/lecercle.ai\/wp-content\/uploads\/2025\/08\/Novice-Risk-Work-296x300.png 296w, https:\/\/lecercle.ai\/wp-content\/uploads\/2025\/08\/Novice-Risk-Work-768x779.png 768w, https:\/\/lecercle.ai\/wp-content\/uploads\/2025\/08\/Novice-Risk-Work.png 1376w\" sizes=\"(max-width: 800px) 100vw, 800px\">\t\t\t\t\t\t\t\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-4c258b3 elementor-widget elementor-widget-text-editor\" data-id=\"4c258b3\" data-element_type=\"widget\" data-e-type=\"widget\" data-settings=\"{&quot;ekit_we_effect_on&quot;:&quot;none&quot;}\" data-widget_type=\"text-editor.default\">\n\t\t\t\t\t\t\t\t\t<p><span style=\"font-weight: 400;\">The key finding of this study is what the researchers call &#8220;Novice Risk Work&#8221;. <\/span><b>&#8220;Novice Risk Work<\/b><span style=\"font-weight: 400;\">a phenomenon where juniors, as AI novices, propose counterproductive solutions to manage these risks. <\/span> <\/p><p><span style=\"font-weight: 400;\">Their solutions are well-intentioned but dangerous, because they ignore the profound nature of technology.<\/span><\/p><p><span style=\"font-weight: 400;\">Contrasting performance of risk management strategies :<\/span><\/p><h3><b>Why this study is important<\/b><\/h3><p><span style=\"font-weight: 400;\">This study reveals several lessons for any organization integrating AI:<\/span><\/p><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Junior coaching is a trap:<\/b><span style=\"font-weight: 400;\"> Relying on younger people to train an organization in AI can lead to &#8220;learning failures&#8221;, as their intuitions introduce risks.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Solutions must be systemic:<\/b><span style=\"font-weight: 400;\">  Individual corrective measures (better training, better checking) are insufficient. True risk management requires organization-wide solutions: libraries of   <\/span><i><span style=\"font-weight: 400;\">prompt<\/span><\/i><span style=\"font-weight: 400;\">validated tools and defined use cases.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>The key skill is knowing AI&#8217;s limits:<\/b><span style=\"font-weight: 400;\"> More than knowing how to use AI, it&#8217;s crucial to learn how to identify situations where it fails, and where human judgment must take precedence to avoid critical errors.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>AI governance is a management responsibility:<\/b><span style=\"font-weight: 400;\">  Defining a risk management framework cannot be delegated. It is a strategic issue that involves management in guaranteeing the safety and performance of the entire organization. <\/span><\/li><\/ul><h2><b>The tool to test: Perplexity<\/b><\/h2><p><span style=\"font-weight: 400;\">Using AI is a lot like cooking. You can have a beautiful pan   <\/span><i><span style=\"font-weight: 400;\">Le Creuset<\/span><\/i><span style=\"font-weight: 400;\"> or a <\/span><i><span style=\"font-weight: 400;\">Thermomix<\/span><\/i><span style=\"font-weight: 400;\"> if you don&#8217;t have fresh, quality ingredients, you won&#8217;t get anything good to eat. <\/span> <\/p><p><span style=\"font-weight: 400;\">To get a good result with AI, you need quality data.
